25mm hookah charcoal is one of the standard sizes for modern hookah setups. At Hookahteka.com you’ll find natural coconut coals in 25mm from trusted manufacturers, with delivery across Poland from our Warsaw store.
25mm is the standard size that fits most heat management devices and bowl sizes. Coconut charcoal is the preferred choice for hookah sessions because it burns clean — no chemical accelerants, minimal ash, and no off-flavors that could affect your tobacco taste. The 25mm size offers a good balance of burn time (typically 60-90 minutes per piece) and heat output.
Coconut charcoal requires proper lighting — typically 8-10 minutes on an electric heater or 2-3 minutes with a powerful gas burner until the coal is fully glowing red across all sides. Don’t smoke before the coal is fully lit — partially lit coals produce harsh smoke and chemical-tasting sessions. Browse our charcoal lighting accessories for the right tools.
For most setups, 2-3 pieces of 25mm coal is sufficient. With a heat management device (HMD) like Kaloud Lotus, 2 coals usually provide stable heat for the entire session. For traditional foil setups, 3 coals may be needed initially, with adjustments throughout the session. Avoid using too many coals — this can burn your tobacco and ruin the session.
Store 25mm charcoal in a dry place at room temperature. Keep packages sealed when not in use to prevent moisture absorption — wet coals are harder to light and burn unevenly. Quality coconut charcoal has a long shelf life when stored properly.

Coconut coals in 25 mm are sized for smaller hookahs, compact travel models, and smaller bowls. Less heat, shorter sessions of 30 to 45 minutes. They also work well with HMDs where you want to fit three coals in a triangle layout instead of two 26 mm cubes for more flexible heat control. For a full-size hookah and a session over an hour, step up to 26 mm. The 25 mm size simply doesn't deliver enough sustained heat for long runs.
Yes. They fit comfortably inside standard aluminum and stainless steel HMDs, often with a bit more clearance than 26 mm cubes. Three 25 mm coals deliver comparable heat output to two 26 mm coals. Burn time is shorter though: a 25 mm coal lasts about 30 to 40 minutes compared to 45 to 60 minutes for 26 mm. On a long session you'll be swapping coals more often, so factor that into your bowl preparation rhythm.
With a mini hookah, start with 2 to 3 coals. With a regular full-size hookah on 25 mm: 3 coals at the start, then rotate one or two every 20 to 25 minutes as they burn out. For a large hookah and a long group session, 25 mm coals just aren't enough heat. Switch to 26 mm or 27 mm in that case. The size match between coal and bowl is what keeps the session running smoothly.
